Why “it shipped” is not an outcome—and how to pick signals that survive the first week.

A release is finished when the binary is live. Release success starts later—when intended users find the change, use it without new friction, and the rest of the product stays steady.

Pick one primary outcome per ship: adoption of a feature, completion of a flow, or a quality floor that must not slip. Secondary metrics can explain the story; they should not compete for attention on day one.

Write the success rule before launch. Post-hoc charts invite storytelling that flatters the work instead of testing it.
